The agent's resolution then becomes training data. That's system design, not ML engineering.
AI system design is about the entire loop: how data flows in, how the model processes it, how humans validate outputs, and how feedback improves the next cycle. Build the context and workflow layer. This is where your business logic lives and where differentiation happens. How you structure customer context, which data sources you integrate, how you handle edge cases - that's proprietary. That's where you encode domain expertise that no off-the-shelf model understands. When you build this layer, you create portable competitive advantage: if OpenAI releases a better model tomorrow, you swap it in. Your context pipelines and workflow logic remain yours.
Never outsource system design decisions. The architecture of how AI integrates with your business processes IS your competitive advantage. Handing system design to a vendor means handing them your moat. Consultancies will happily sell you AI transformation programs, but they can't architect the system that encodes your unique workflows, risk tolerances, and customer relationships. That knowledge lives in your organization. System design must stay in-house.
Designing Instead of Hiring
The capability shift is from hiring AI talent to building AI system design as an organizational competency. This is harder than hiring. It's also more durable.
Instead of concentrating AI expertise in a single "AI Center of Excellence," train existing architects, product managers, and operations leaders to think in AI systems. The enterprises that win will be the ones where every leader understands AI system design principles - not just the ones with the biggest AI team.
This looks like: teaching your customer support VP to design escalation logic and feedback loops, training your compliance team to architect human review checkpoints, and ensuring your infrastructure team understands context retrieval patterns. The companies getting this right understand that alignment isn't just a model problem, it's an organizational one. Human behavior and organizational context matter more than model capabilities alone. System design is an organizational capability, not a departmental one.
Intercom's success came from distributing AI thinking across product, engineering, and operations - not from hiring a dozen ML PhDs and isolating them in a lab. The system improves because the organization thinks systematically.
The Right Question
